Three phases. Each one has a named outcome, a named owner on our side, and written evidence at the end. Your team approves at every gate.
- Days 1 to 30
Close every Critical risk
We start on day one with your signed Audit report. Each Critical risk is assigned to a named Trucell engineer with a written closure plan. By day 30, every Critical risk has a "closed" entry in your audit binder with the evidence attached.

- Days 31 to 60
Close every High risk and stand up monitoring
High risks close in the second 30 days while we stand up the monitoring layer underneath: PACS uptime, Essential Eight evidence collection, M365 governance dashboards, backup restore test cadence. By day 60 you have live visibility into the things your Audit said were missing.

- Days 61 to 90
Lock in Run State and prove it
Final 30 days: run a real incident simulation (PACS down, ransomware tabletop, restore test), produce the first quarterly QBR pack in the Trucell format, and complete the handover from Sprint team to Run State team. By day 90 every risk in the Audit is closed and the operating model your board can inspect is running.

The money back guarantee
If by day 90 we have not closed every Critical and every High risk from your Audit report, with written evidence in your audit binder, then the next 90 days of Sprint work are free, until every Critical and High is closed. You pay nothing extra. We keep working until the artefacts on the schedule above are all delivered and signed.
Day 90 closure is on us. If a delay happens because of access, scheduling, or vendor dependencies on your side, we tell you within the same week and reset the schedule together, never silently. The clock pauses; the guarantee does not. Risks discovered after day one are scoped separately and noted in writing. The guarantee covers the Critical and High risks listed in your day 7 Audit report. We have never had to apply this guarantee. We expect not to.
How the Sprint is priced
The Sprint is a fixed fee, confirmed in your Audit deliverable on day 7. We can quote a fixed fee because the scope (every Critical and High risk in your Audit report) is fixed by the Audit, and the schedule (twelve weeks, twelve artefacts) is fixed by this page. No hourly billing. No scope creep emails. No surprise change orders. You see the exact number before you decide.
What happens after the Sprint: Run State
Day 91 onward you are on Trucell Run State for Imaging Practices. Per endpoint per month, with the QBR cadence already established in week 11. Three things make our Run State different from the MSP you are leaving.

Exit clause
The 30 day exit clause
If you want out of Run State for any reason after the first 12 months, give us 30 days written notice. We keep no termination fee. No exit project charge. No "you have to use our offboarding consultant at $XXX per hour." We hand over every runbook, every credential, every configuration artefact within 14 days of the notice date, in the same format we delivered them during the Sprint. Then we shake hands and wish you well. We win when you stay because Run State actually works, not because the contract traps you.
Run State guarantee
The QBR risk-reopened guarantee
If two consecutive QBRs show a Critical risk that was closed during the Sprint has reopened, or a net new Critical risk has appeared and not been closed within 90 days, that next quarter of Run State fees is credited back. We measure ourselves on Critical risk closure. If we fail at that, we should not be charging you.

Questions before you book the Sprint
Do we have to run the Audit before the Sprint?
Yes. The Sprint scope is defined by the Audit report. Without the Audit there is no agreed list of Critical and High risks, so there is no fixed fee and no guarantee we can stand behind. The Audit is free and takes 7 days, so it is not a barrier; it is the scoping document that makes the Sprint guarantee possible.
What if the Audit finds risks we already know about?
That is the most common pattern. About 70% of Audit findings are risks the practice already suspected but had no written record of. The Sprint closes them with evidence, which is what insurers, auditors, and boards need. Familiarity with the risk does not reduce the value of closing it on paper.
Can we run the Sprint with our current MSP still in place?
Yes. The Sprint runs in parallel with your current support model for the first 30 days. Day 31 to 60 we co-pilot. Day 61 to 90 we own. Day 91 you decide whether to keep the previous MSP, replace them with Trucell Run State, or run a hybrid. The Sprint is not a forced switch; it is a stabilisation engagement that gives you optionality.
What happens if our team cannot meet a weekly approval gate on time?
We slide the gate, document the reason, and adjust the downstream schedule with you. The guarantee is conditioned on you meeting the named approval gates within reasonable windows. If a gate slips by more than 5 business days due to your team's availability, we discuss extending the relevant phase rather than missing the artefact deadline.
Is the money-back guarantee a real refund or a credit?
It is a free extension of work, not a cash refund. If we miss the day-90 closure, we keep working through day 180 at no additional fee until every Critical and High risk in your Audit report is closed with signed evidence. We chose extension over refund because the outcome you wanted (closed risks) is what we want too. Cash back leaves the risks open.
What if we want to engage just for the Sprint and never go to Run State?
That is fine and explicitly supported. Day 91 you can hand the closure pack to your existing MSP, your internal team, or another provider, and walk away from Trucell with every artefact we produced. About one in four Sprint clients use this path. We will tell you on day 90 whether we recommend you stay with us or whether your current setup can operations itself: that recommendation is in the Sprint Closure Pack.
